1. Missed and unanswered calls
The most obvious leak, and usually the biggest. A caller who reaches voicemail almost always calls the next company. Busy season makes it worse: the days you have the most calls are the days you miss the most.
2. Slow response to web and ad leads
A form fill or an ad lead goes cold fast. If the first reply comes hours later, the homeowner has usually already booked someone who answered sooner.
3. Estimates that never got a follow-up
A quote for a new system, a water heater, or a repipe is a customer who already said "maybe." Many estimates get one call or none. A simple follow-up sequence at a few days, a week, and two weeks out turns a share of those maybes into jobs.
4. Past customers who never hear from you again
Your customer list is full of people who already trust you: furnaces due for a tune-up, water heaters getting old, drains that will clog again. If you don't reach out, they search online next time and might find someone else.
5. Callers who didn't book on the first call
Some callers need to check with a spouse or compare a price. Without a follow-up, "I'll call you back" usually means you'll never hear from them again.
How to find these in your own numbers
Take 15 minutes with last month's data. Count the missed calls with no callback, the estimates older than a week with no follow-up, the leads contacted only once, and the customers who haven't heard from you in a year. Multiply each count by your average ticket. That total is the revenue already sitting in your business.
